Rebuilding trust and cultural health after disruptive change

THE Challenge

FA Education had been through significant organisational change. People were unsettled, trust had taken a knock and the leadership team wanted to rebuild a culture where people felt safe to speak up, take ownership and look ahead rather than remain caught in what had happened.

The aim wasn’t simply to make people feel better. It was to develop a culture capable of handling the next change too.

What we did

We started with the leadership team, creating space for honest conversations about the culture they wanted, the reality they were starting from and what they themselves would need to do differently.

From there, the work moved into the day-to-day life of the organisation: team contracts, leadership and coaching skills, observation and coaching in real meetings, and work with teams across FA Education.

Rather than rolling out a pre-designed culture programme, we adapted as the work evolved, encouraging leaders and teams to generate their own ideas and take increasing ownership of what happened next.

WhAt changed

  • Cultural health improved from 77% to 81%, while unhealthy indicators fell from 23% to 19%, crossing below the 20% unhealthy benchmark

  • A new Senior Leadership Group created a stronger voice and forum for the next level of leaders

  • Emerging leaders became more visible and developed through the interventions

  • Wider groups across FA Education became increasingly involved in shaping the culture

  • Leadership teams strengthened trust, clarity of purpose and the way they worked together

The lasting shift

The work moved from something being done to the organisation towards leaders and teams taking more responsibility for the culture themselves — building the confidence and capability to keep adapting without relying on us to drive it.
